VRF vs. Water-Source Heat Pumps: A High-Rise HVAC Case Study

What happens when an 8-story office building is converted into residential condominiums and the existing HVAC system can no longer provide the individual zoning the new residences require? In this HVAC case study, we compare two potential solutions: a water-cooled VRF heat-recovery system and individual water-source heat pumps (WSHPs). Both systems can take advantage of the building's existing condenser-water infrastructure, but from there, the designs become very different. We walk through the complete comparison, including: Existing condenser-water infrastructure and equipment New heating and cooling load requirements Water-cooled VRF modules and heat-recovery selector boxes Refrigerant piping and distribution Refrigerant concentration and occupied-space considerations Individual horizontal water-source heat pumps Condenser-water distribution and pumping Ventilation and DOAS considerations Condensate drainage Ceiling-space and routing challenges Controls, serviceability and redundancy Part-load energy strategies Installation and life-cycle considerations Actual construction-budget differences between the two systems One of the most interesting findings came when we priced the two alternatives. Although water-cooled VRF offers excellent zoning, modulation and heat-recovery capabilities, our construction budget showed a significant first-cost advantage for the individual water-source heat-pump system. Much of the difference wasn't simply equipment cost—it was the distribution system required to serve every condominium. This case study demonstrates why HVAC system selection in an existing high-rise isn't simply about choosing the most advanced equipment. Existing infrastructure, refrigerant piping, condenser-water distribution, available ceiling space, maintenance, code requirements and construction cost all need to be evaluated together.
