The Chosen Heir Who Lost America’s Greatest Industrial Empire: General Electric

We follow the 1892 merger of Edison General Electric and Thomson-Houston, backed by financiers associated with J. P. Morgan. The resulting General Electric combined famous inventions with the managerial strength of executives such as Charles Coffin. We uncover how GE expanded far beyond electric light. The company entered power generation, turbines, appliances, broadcasting, plastics, medical imaging, locomotives, jet engines, and financial services. We enter the era of Jack Welch, who became chief executive in 1981. Welch demanded that GE businesses rank first or second in their markets, closing, selling, or restructuring operations that failed his test. We also expose the growing importance of GE Capital. The financial division produced enormous profits and gave management flexibility to deliver remarkably consistent earnings, but it also made an industrial company increasingly dependent on leverage and financial risk. By the end of the 1990s, GE had become the world’s most valuable company and Welch had become the most admired chief executive of his generation. Choosing his successor became a corporate drama followed across global business. After a long competition among three leading candidates, Welch selected Jeffrey Immelt, the charismatic head of GE Medical Systems. Immelt took control in September 2001, only four days before the terrorist attacks of September 11. We investigate the extraordinary problems waiting for him. The company’s access to short-term funding came under pressure, its prized credit standing weakened, and Warren Buffett supplied a $3 billion investment that signaled how serious the danger had become. Immelt eventually moved to shrink GE Capital and return the company to its industrial foundations. Yet the retreat dismantled a major source of earnings without solving the deeper problems inside the remaining conglomerate. We uncover the decision to sell NBCUniversal and other recognizable assets while making new bets on energy. GE’s acquisition strategy shifted billions toward oil, gas, and power equipment at moments when those markets were changing rapidly. We investigate the purchase of Alstom’s power businesses, one of Immelt’s defining strategic gambles. GE paid heavily for operations tied to traditional power generation just as demand weakened and renewable energy disrupted the industry. We also examine buybacks, dividends, acquisitions, and divestitures that critics argue destroyed flexibility. Immelt defended his choices as necessary responses to repeated crises, but shareholders watched GE dramatically underperform the wider market. When Immelt stepped down in 2017, more than $150 billion in market value had disappeared during his tenure. The chosen heir left behind shrinking cash flow, complicated liabilities, struggling power operations, and a company whose celebrated management system had lost credibility. The unraveling continued under John Flannery. GE cut its dividend, disclosed deeper insurance and accounting problems, and was removed from the Dow Jones Industrial Average in 2018 after more than a century of association with the index. We meet Larry Culp, the first outsider to lead GE, who concluded that the conglomerate could no longer survive in its historic form. Debt reduction, asset sales, and operational restructuring prepared the company for a final division. GE HealthCare became independent in 2023. GE Vernova, containing the power and renewable-energy businesses, separated in 2024, while the remaining company became GE Aerospace. We conclude with an empire that did not disappear through bankruptcy but through disassembly. The General Electric built across more than 130 years ceased to exist as a single industrial kingdom.
