From now on when I think of D&D hags, I simply think of Auntie Ethel. Larian really did the portrayal of Hags justice with her character. Truly a masterclass in how to bring a classic D&D monster to fruition.

Characters in our campaign recently encountered a hag. She approached them and surprised them by exchanging friendly pleasantries and asking how she might be of assistance. After some discussion, the characters made a bargain with the hag, with her keeping her part of the deal first. This she did, though the characters would not know it for several weeks, during which time they had traveled some distance.<br><br>When discussion turned to keeping their part of the bargain, one of the characters said, "We're far from her, across a strait, and headed the opposite direction. She'll likely think us dead if we don't return, and even if she knows the truth, what's she gonna do about it?"<br><br>The clergyman of the group replied, "No way are we double-crossing a hag."

I like a "shared pain" coven approach. Total damage is divided by how many coven members are present. 3 hags in a fight means the party does 1/3 damage. When the hag dies the remaining 2 take half damage. It makes the coven feel powerful and useful. You just have to make sure you don't overlevel the hag. If you have a powerful pc group, you can add modifiers to hag rolls based on the number of hags present

I had a coven of Hags who were very helpful to the party. The adventurers had picked up a cursed intelligent sword at only 2nd-level. The thing was gripped in the charred remains of a hand and there'd been weird magical things happening in the dungeon and still they picked it up. Each time they sought some help, the advice was always a riddle which the PCs took considerable time to deal with. There were a lot of other things happening at the same time, including rescuing the Baron from a vampiric curse. Looking back now, I missed the chance to have the coven turn up at the moment of celebration demanding payment.<br><br>Another group met a Green Hag on the road. She seemed to be just a peddler with her rather fine horse. The Druid discovered it was no ordinary horse. A young farmer had wanted to beat his rival to win the hand of a maiden. The Hag was more than helpful but the price was to serve her for a year. Hence, he was transformed into a horse for the period. Wish I could've done that to one of the PCs, but that specific situation doesn't come up anywhere near often enough. <br><br>I've done the "Hag disguised as a little girl" trick and the group were instantly on to it. Any innocent on their own in or near a forest or swamp is automatically suspect. Perhaps a better idea is to have the party meet two Hags disguised as hunters, along with two villagers. The villagers aren't buying herbs or potions, though. The harvest has been poor and the Hags are providing game they've caught in the forest. Some day, those villagers are going to rue they ever dealt with those helpful poachers. <br><br>Shadowdark's "The Gloaming" comes with the Witch class and thus several opportunities for Witches and/or Hags to make an appearance. When (if?) the campaign starts, I'll have to keep the Hag's trickery and deadly whimsy in mind.

A hag coven doesn't have to be entirely hags so have two hags offer to make one with a spellcaster player, especially if they've helped the party in the past without asking a price. The spellcaster then soon finds out what they are really like and how hard it is to leave a coven. Even better if they continue to gaslight the party and only that player knows the truth.

Oooooh. Idea, a night hag coven who the players don't know is a coven. Never have more than one leave the ethereal plane and batch their initiative so she can pop in and out freely and reduce the chance of turn order revealing the trick too soon.<br><br><br>Just got hit with a second night/green hag idea. Start by knocking off a married couple and replace the widow. (If you run nighthag I'd have them make a suit of her hide to accomplish the illusion)<br><br>From there start being a bit more aggressive and less subtle. Either kidnapping children or stealing souls on mass SPECIFICALLY to draw in adventures. Hell have the person who posts the quest be the hag fearing for her baby who fell ill/went missing early on.<br><br>Then the hags leverage the held souls or location of the children to exploit the party's labor. Especially cruel for the night hags because nobody but them is capable of putting those souls back. <br>Have fun with why they need the party but I like the fundamental idea.

The first hag I ran was just a throwaway encounter that kidnapped a kid the party liked.<br><br>The second hag I ran was a recurring threat that traumatized the party and was nearly revived from a part of herself she had attached to the roots a plant in the druid's garden that they would always pump spells into.
