The steakhouse he originally envisioned didn't work out, but a small burger stand on the property did. After seeing a restaurant use speaker boxes to take orders, Smith built his own intercom system, created parking stalls, and found a way to dramatically speed up the traditional drive-in experience. That operating model helped Sonic expand through franchising. By 1967 it had 41 locations, and by the 1970s the chain had grown past 1,000. Later, Sonic leaned into its identity as "America's Drive-In," built enormous awareness through its famous two-guys advertising campaign, and found a powerful profit engine in drinks like Cherry Limeades and its distinctive ice. Under CEO Cliff Hudson, systemwide sales grew from $861 million annually to more than $4.5 billion, and Sonic eventually reached more than 3,600 restaurants. But the same model that made Sonic distinctive also created problems. Drive-ins were more operationally complicated than drive-thrus, the chain struggled with overexpansion and franchise quality, and Sonic eventually moved toward an overwhelmingly franchised system. At the same time, attitudes toward sugary drinks changed, competitors such as Five Guys, Shake Shack, Panera, and Chipotle gave consumers more choices, and Starbucks and Dunkin moved aggressively into mobile ordering and the afternoon beverage occasion. Sonic posted negative same-store sales in 2017 and again in 2018. In 2018, Inspire Brands agreed to acquire Sonic in a transaction valued at roughly $2.3 billion including debt, taking the company private. Then the pandemic unexpectedly made Sonic's stay-in-your-car format unusually well suited to the moment, helping produce same-store sales growth in 2020. The larger lesson in the rise and fall of Sonic is how difficult it is for an operator to know which parts of a company's identity are durable advantages — and which are becoming relics as technology, customers, and competitors change around them.
