So Logan's superpower set is Being A Video Game Protagonist basically...

I have a bit of an opposite mindset towards this, in that because berserker type gameplay is so well established, it should have actually been pretty easy to make a Wolverine game. Make him fast, brutal, and throw tons of enemies at him. Fill the screen up like it's a Dynasty Warriors game, and let him shred through them with limbs flying everywhere with every hit, and have enough of a hail of bullets and swords that you're expected to take constant damage and the only thing keeping you going is the constant fight between your health regeneration and the bullets that are attempting to replace your organs. That's where the tactical approach can come in on harder difficulties, with careful movement and positioning letting you avoid more damage, while on lower difficulties you get to experience the power fantasy.

As for the story needing to be dark and gritty, that part to me, also feels like it could be easy. You don't need Wolverine to feel vulnerable, or even killable. You need him to be constantly hunted, and constantly losing the people he cares about because while he can survive the impossible odds, they can't. Make him feel isolated, like every attachment is just one more person he's going to lose, and make the people around him understand that but still want to help him despite knowing the risks, because they care about him. Give him a reason to be brooding and isolationist, but still have depth in that he's doing it because you've seen first hand as the player the cost of his nigh-invulnerability.

Show, don't tell, and let it be a strong juxtaposition between the visceral fast paced gameplay and the dark story, while still feeling directly connected. Then in the end, if you're wanting it to be dark you can leave him as the only one left, the cost of getting exactly what he wanted as no one else wants to get near him, or if you're wanting a more upbeat ending you can show that despite the risks of losing everyone, it's still better to have them close because they're the only ones keeping him from becoming a monster himself.

"You wouldn't be allowed to fail, because failing is uncool." That about sums it up if you ask me. Modern AAA games are afraid to have any sharp edges at all because they can annoy or frustrate you.

Do with this what you will: wolverine's defining trait in the comics was getting knocked around and still looking cool despite stacking L's like it was overtime at the tire iron factory.

EDIT: A good direction to take it might have been to (mostly) remove death as a threat and instead do the Helldiver thing, where the player is frequently thrown about the map. Staple the player to walls, knock him through the floor, blast him out the roof, throw him in a pit, magnetize him, electrocute him, set him on fire - bop it, twist it, pull it. Make it fun.

I think that Wolverine is slightly different from the usual berserker archetype in the fact that his regeneration is what distinguishes him the most - normal berserker ultimately dances on the razor's edge between life and death while Wolverine's main thing is that you can't kill him, he'll come for you no matter what. And as was pointed out - it's dealing with this inherent lack of fail state is the biggest hurdle in designing a Wolverine video game. So either disconnect the fail state of the game from character hp or somehow disable the regeneration through narrative and mechanics.

Coincidentally Insomniac's Wolverine had both mutant suppression field and powers focused on disabling other powers, and they didn't make any real use of them both in gameplay and in the narrative.

Part of the problem is depending on who you ask, they actually didn't get spidey right in the second game. Could be the studio is running out of steam

Someone should do a Short Canadian Berserker game jam and see what floats up.

Your argument about Wolverine failing being uncool doesn't really stand when you consider he fails endlessly in the cutscenes and is saved by Jean and the others.
They couldn't make Wolverine less cool if they tried.

Something that I think could've made the game stand out just because it'd give you something to look at is if they made enemies get cut into pieces similar to Revengeance. And given how far technology has come since that game, I'm sure Insomniac could've even made the cut mechanics closer to what the Revengeance team had originally wanted to do but couldn't. Considering how straight forward and bland the combat is in the game from what I heard, this could've been just what the game needed to make encounters memorable at least. Wolverine does a berserker barrage and in his wake there's just a pile of chunks. I still wouldn't buy a PS5 to play it myself, but I think the people who bought the game would've got a kick out of that.

This is the same problem people have trying to make a Superman video game. The laziness of using death as the only failure option. No, you can't kill Wolverine. That's come up lots of times in the comic books. But that doesn't mean he can't fail. He can fail any task that doesn't involve killing. He doesn't have a travel mechanic, he can't fly, and if you levitate him off the ground and stand away from him, he's useless. He has no ranged attack. Magneto's done this to him many times.

But he is relentless. He will always get back up.

How about a mechanic where there's a time limit? I don't mean per area. I mean like a calendar. Sure, fail all you want, every time you do, you lose 8 hours. Maybe give the player a choice of losing 8 hours or fighting through your escape from wherever they took you.

Something, anything that makes sense besides death.

Having wolverines limbs break and sever as he got injured and changing his fighting style on the fly as a spectacle fighter could be a somewhat interesting base to distinguish itself from other regenerations in video games
